The AI landscape is overwhelming by design. New model every week. New platform every month. Billion-dollar funding rounds. Influencers telling you you’re already behind. If you’re running a 30 to 100-person company and trying to keep up, you’re going to drown.

Here’s the problem: none of it is filtered for you. The content is made for social media engagement, for AI researchers, for venture capitalists, for other founders building in the AI space. The person actually running a business — trying to figure out where AI fits into their operation — is an afterthought.

So let me cut through it. Three things that matter. Several things that don’t. And a window of time that won’t stay open forever.


What Matters

1. Agentic AI is production-ready.

This is the headline that should be on every business owner’s radar. AI systems — real systems, not chatbots — are now reliable enough to run end-to-end business workflows in production. They take actions. They make decisions. They complete multi-step tasks. They handle edge cases. And they do it consistently enough to trust with real business outcomes.

We’ve seen this firsthand. We replaced an entire customer support operation with an agentic system and reduced a client’s refund rate from 21% to 16%, recovering roughly $200K per month in revenue that would have been lost. This isn’t a demo. It’s running in production, processing 40,000 tickets a month, 24/7.

A year and a half ago, these systems were hallucinating constantly. You couldn’t trust them with anything important. The scaffolding required to make them even marginally reliable was enormous. That era is over. The infrastructure, the models, the tooling — it’s all at a point where production-grade agentic systems are genuinely feasible.

The distinction matters: there’s a massive gap between AI that answers questions and AI that does work. ChatGPT can draft your email. An agentic system can read the incoming email, determine intent, pull data from your CRM, draft and send the response, log the interaction, and trigger the next step in the workflow — without a human touching it. One saves you five minutes. The other replaces a role.

2. The model layer is commoditizing.

GPT, Claude, Gemini — the performance gap between leading models is shrinking. We switched our entire company from OpenAI to Claude because it’s fundamentally better for how we work. A year and a half ago, I was saying OpenAI would always be the leader and nobody would catch up. That turned out to be wrong.

Here’s the trajectory that matters for business owners: these models are currently subsidized by venture capital. Every query to ChatGPT costs more than what the consumer pays. That’s not sustainable forever. When subsidies end, costs rise. When costs rise, open-source alternatives become more attractive. When open-source gets good enough — and it’s getting there fast — the entire economics of the model layer shift.

The competitive advantage was never which model you use. It’s the system you build around the model — the business logic, the integrations, the error handling, the monitoring, the data pipelines. The model is an input. The system is the value.

Long term, I think models become more like electricity — essential, ubiquitous, and cheap. The companies building on top of them are where the real value accrues. Not the model providers.

3. The implementation gap is still wide open.

Only about 3% of SMBs have fully embedded AI into their business strategy. 75% are “using AI” — subscriptions, co-pilots, individual productivity tools. But actual end-to-end implementation with measurement, metrics, and real business impact? 3%.

85% of pilot projects have failed. That’s true. They failed for reasons that are now obvious — wrong approach, wrong incentives, wrong sequencing, wrong metrics. The failures don’t mean AI doesn’t work. They mean most implementations were done without sufficient rigor.

The window for first-mover advantage is wide open. If you can implement AI at a high-leverage point in your business — with real ROI math, real measurement, real alignment with business outcomes — you’ll have 12 to 24 months of compounding advantage before competitors catch up. In a market that moves this fast, that gap is potentially decisive.

The window won’t last forever. I’d estimate three to five years before it’s effectively closed — before every company in every industry has made the transition and the playing field levels. We’re in year one of that window right now.


What Doesn’t Matter

Model benchmarks. The benchmarks themselves have reliability issues — analogous to polling in politics, where the methodology and sample selection can skew results significantly. Does a model scoring 2% higher on a specific benchmark change whether it works for your invoice reconciliation workflow? No. You know when a model is good because you use it. The benchmarks are PR for model providers, not decision-making tools for operators.

Multi-agent orchestration protocols. The gamified visualizations of agents communicating with each other look cool. They map intuitively to how organizations work — “I used to have humans in these seats, now I have agents.” In practice, multi-agent systems are rarely how you’d build a production-ready system for end-to-end workflows. They’re unreliable by nature. The actual architecture is usually deterministic flows with LLMs placed at specific points where reasoning is needed. Much less glamorous. Much more effective.

Enterprise governance frameworks. If you’re running a 30 to 100-person company, you don’t need a 200-page AI governance framework. You need a system that works and a team that knows how to use it with proper guardrails at the points where they matter. Alignment and governance are genuinely important concepts — but solving for problems that don’t exist yet, when you haven’t even implemented the systems that would create those problems, is premature optimization.

AGI timelines and existential risk. Will superintelligent AI arrive by 2027? Nobody knows. Does it matter for your business decisions right now? No. If you can’t do anything about it and it has no bearing on your current operations, it doesn’t deserve your attention. The people debating these questions are researchers and philosophers. You’re an operator. Focus on what you can control.


The Real Opportunity

The loudest conversations in AI are about the technology. Model releases, benchmark comparisons, theoretical capabilities. The quietest conversations are about AI’s measurable effect on business outcomes — revenue per employee, capacity utilization, cost per unit of output.

That imbalance is itself the opportunity. While everyone debates which model is best, the operators who are quietly implementing production-grade systems are pulling away. They’re compounding advantages that will be nearly impossible to replicate once the rest of the market catches up.

If you understand your business logic — the specific workflows, the decision trees, where the bottlenecks are, what drives revenue and what doesn’t — you’re ahead of the vast majority of people trying to figure out AI. Because the technology is ready. The models are good enough. The tooling exists. The missing ingredient isn’t a better model or a cooler tool. It’s someone who understands the operation deeply enough to know exactly where AI creates genuine value, and then actually builds it with discipline and measurement.

That’s what matters right now. Everything else is noise.
